STRATEGY · WHERE TO START

AI assessment and roadmap

Before implementing, find out where AI can deliver real ROI in your company. 90 minutes to a roadmap.

What you get

The result the client can interact with, not the stack underneath.

The question we hear most often isn’t “How do I implement AI?” but “Where do I start?” The companies that implement AI best aren’t the ones with the most technical teams—they’re the ones that invested 3-4 weeks in understanding WHERE in their operations AI can deliver clear, measurable ROI. An ia¹ assessment maps processes, identifies the 3-5 use cases with the greatest economic value, prioritizes by technical feasibility and time to value, and delivers an actionable roadmap your CFO can approve.

What exactly it is

Technical definition—for Google, ChatGPT, and your CTO.

An artificial intelligence assessment is a required step before implementing any AI solution in a company. It includes evaluating digital maturity (available data, infrastructure, team capabilities), mapping processes that could be automated, analyzing use cases prioritized by expected ROI, identifying quick wins within 30-90 days, and designing a phased 6-12-month roadmap. In Mexico, specialized consulting firms charge between $8,000 MXN (a basic 2-week assessment) and $250,000 MXN (a full engagement with implementation), depending on scope. The most widely used frameworks are Gartner’s AI Maturity Model, AI Canvas, and custom methodologies such as ia¹’s Dx¹.

Includes

  • ✓Digital maturity assessment (gap analysis)
  • ✓Use case roadmap prioritized by ROI
  • ✓Training for technical teams (AI engineering)
  • ✓Training for business teams (prompting, tools)
  • ✓Internal AI committee and usage policies
How ia¹ implements it

Dx1 + More2 + Rt3 → sustainable advantage.

At ia¹, we apply the Dx¹ method—Differential Assessment—in 4 phases: (1) technical and business immersion (stakeholder interviews, data audit, process mapping); (2) use case ideation (a facilitated workshop generating 15-30 candidates); (3) prioritization using an ROI × Feasibility × Time-to-value matrix; (4) delivery of a roadmap with quick wins, success metrics, and a team training plan. Timeline: 3-6 weeks, depending on company size. Deliverables: a 30-50-page executive document, a presentation to the executive committee, and initial training.

Frequently asked questions

What we’re asked most often.

What does a well-executed enterprise AI assessment include?
A thorough AI assessment includes: (1) evaluating current digital maturity—available data, infrastructure, and team capabilities; (2) mapping processes that could be automated or augmented with AI; (3) analyzing 15-30 use cases prioritized using an ROI × Feasibility × Time-to-value matrix; (4) identifying quick wins within 30-90 days; (5) a phased 6-12-month roadmap with dependencies and success metrics. Deliverables: a 30-50-page executive document, a presentation to the committee, and initial training.
How long does an AI assessment take, and when does it make sense?
Between 3 and 6 weeks, depending on company size. It makes sense when the company has a budget but no clarity on where to start; multiple departments are requesting AI use cases and not all can be addressed; there have already been failed AI implementation attempts; or the executive committee needs a defensible plan before approving an investment. It does NOT make sense if there is already a clear, validated use case—in that scenario, it’s best to go straight to a pilot.
How much does an AI assessment with a reputable consulting firm in Mexico cost?
Basic assessments (2 weeks, 1-2 use cases evaluated): $8-15K MXN. Full assessments (4-6 weeks, comprehensive mapping + roadmap): $80-250K MXN, depending on company size. Full engagement (assessment + pilot + handoff): $200-500K MXN. At ia¹, we also offer a free 30-minute exploratory assessment by video call to determine whether your case warrants a formal engagement.
Why do enterprise AI projects fail, and how can you prevent it?
The three main causes: (1) choosing a use case because of hype, not demonstrable ROI—the solution is to prioritize using an ROI × Feasibility matrix; (2) skipping the assessment and going straight to implementation—the solution is to require Dx¹ before any development; (3) not measuring results against metrics agreed on in advance—the solution is to define KPIs before starting and review them monthly. At ia¹, the rule “no metrics, it didn’t happen” filters out projects without clear measurement from the outset.
